What the Hell is Mindset Anyway?
And Why Should I Bother With It?
Let’s be honest. When someone mentions ‘mindset’, there’s a part of you that probably rolls your eyes a little. Maybe you picture a moodboard full of sunrise quotes, someone doing yoga on a clifftop, or a motivational speaker who makes everything sound absurdly simple. And honestly? That reaction makes complete sense, because the word has been used so loosely for so long that it’s started to feel meaningless.
As a mindset coach for business owners living in Adelaide, I have heard a lot of definitions of mindset in my time.
But here’s the thing. Mindset is not a fluffy concept. It is not optional. And it is absolutely not the exclusive territory of life coaches and wellness influencers. For business owners especially, your mindset is the single most powerful factor shaping every decision you make, every boundary you hold, every client conversation you have, every price you do or do not charge, and every ceiling you either break through or quietly accept.
So let’s actually talk about what it is, what it does, and why getting a grip on it might be the most practical business decision you make all year.
So What Actually Is Mindset?
At its most straightforward, mindset is the lens through which you see yourself, your business, and the world. It’s the collection of beliefs, assumptions, and internal stories that you operate from without even realising you’re doing it. You’re not consciously choosing them in the moment. They’ve been installed over years, through experiences, relationships, early messages about money or worth or capability, and they sit quietly in the background running the show.
Neuroscientist Marcus Raichle and his team identified what’s known as the Default Mode Network, your brain’s resting-state system that hums along in the background replaying familiar thoughts and reinforcing your existing identity. Here’s the confronting part: within five to thirty seconds of waking up each morning, that system switches on and begins cycling through the same thoughts as yesterday. The same doubts, the same assumptions, the same sense of who you are and what is and isn’t available to you.
In my book Manifest YOU, I talk about how your brain isn’t trying to make you successful. It’s trying to keep you safe. And safe, to the brain, means familiar. This is why so many brilliant, capable, hardworking business owners stay stuck at the same level year after year, not because they lack strategy, not because they lack ambition, but because their internal operating system hasn’t caught up with where they’re trying to go.
“Your business can only grow as far as your identity allows it to.” — Cindy Koehler, Manifest YOU
A Client Story That Might Sound Familiar
She was fully booked, with raving clients, a waitlist, and glowing reviews. By every external measure, she was thriving. But when we lifted the hood on the numbers, her profit margin was sitting at around 2.5 percent in an industry where 25 percent is the norm. She was working over forty hours a week directly with clients, plus everything behind the scenes that every business owner knows about. She was exhausted, undercharging, and stuck in a relentless loop of busyness that was quietly burning her out.
As a mindset business coach for 15 years having delivered over 10,000hrs, she came to me not because she lacked strategy or drive. She came because something felt fundamentally off. What I saw immediately was an identity mismatch. Her external success had outpaced her internal story. She still believed, deep down, that her value had to be justified through volume and sacrifice rather than simply held with confidence. That belief was the handbrake on everything.
We worked through the Manifest YOU Method together, and within three months she had raised her prices, held them without apologising, reduced her client load, and significantly improved her margins. Nothing in her service had changed. Only the story she was operating from.
The Eight Identity Traps That Keep Business Owners Stuck
In Manifest YOU, I outline eight common patterns I see repeatedly with business owners. These aren’t character flaws. They’re deeply wired survival responses that once served a purpose but are now quietly working against your growth. You might recognise yourself in a few of these.
Threat-based thinking keeps you over-preparing and avoiding decisions because starting feels risky. Self-judgement keeps you silent in rooms where you have something valuable to contribute. Control thinking has you doing everything yourself because delegation feels unsafe. Scarcity thinking keeps you focused on lack, making decisions from fear rather than possibility. Comparison has you measuring your chapter three against someone else’s chapter ten. Mind-reading has you avoiding conversations because you’ve already decided how they’ll go. Perfectionism keeps your ideas, offers, and content locked in a drawer waiting to be ready. And catastrophising turns one hard week into a verdict on your entire business.
Most business owners I work with recognise at least three or four of these immediately. Some recognise all eight. And recognising them is the first step, because as I say in the book, you cannot change a pattern you cannot see.
Why Willpower, Motivation and Discipline Don’t Actually Fix It
This is where most people get tripped up. You decide you want to change. You set goals. You buy the planner. You listen to the podcasts. You engage the business coach. You push harder. And for a while, things shift. But then, inevitably, something pulls you back. The same decisions get made. The same clients get undercharged. The same visibility gets avoided. The same ceiling reappears.
The reason willpower and discipline alone don’t create lasting change is that they’re working at the surface level while your identity is operating at the root. If you try to act like a confident, well-priced, highly visible business owner while your internal story still says you’re not quite the kind of person who can hold that level of success, your nervous system will quietly, persistently work to restore the familiar. Not because you’re broken. Because that’s exactly what nervous systems do. They return to what feels like home.
With over 10,000 hours of coaching delivered across 25 years in business, and four decades of personal study in mindfulness and meditation, what I see over and over again is that sustainable change doesn’t start with behaviour. It starts with identity. And identity is something you can consciously and deliberately redesign.
So How Does the Work Actually Happen?
In Manifest YOU, I walk business owners through the MYOU Method, a four-step framework designed to take you from your current identity ceiling to operating as the business owner you’re genuinely capable of being. It starts with a decision and a committed block of time. Then it moves into an honest audit of your current patterns, what I call You Now. From there, you design You New, the identity of the business owner you’re choosing to become, and you begin rehearsing it in thought, language, and behaviour until it starts to feel more familiar than the old version.
This isn’t about pretending. It isn’t about affirmations pasted on your mirror that you don’t believe yet. It’s about deliberately building enough evidence, through small consistent actions aligned with your new identity, that your nervous system begins to accept this new version of you as safe.
As James Clear writes in Atomic Habits, every action you take is a vote for the type of person you wish to become. The MYOU Method is about casting enough votes in one direction that your identity begins to shift at a level that actually sticks.
And Why Should You Bother?
Because strategy without identity alignment is expensive. You can hire the best marketers, invest in the most sophisticated systems, follow every tactic to the letter, and still find yourself back at the same ceiling twelve months later, wondering what’s wrong. The answer, more often than not, is that the external work has outpaced the internal foundation.
When identity leads, everything shifts. Decisions become clearer because you’re no longer second-guessing who you are. Revenue stabilises because you’re pricing from a place of genuine confidence rather than hope. Visibility becomes less terrifying because showing up feels like an expression of who you are rather than a performance you might get wrong. And the growth that follows doesn’t feel like a fight. It feels like a natural extension of who you’ve become.
That is what Manifest YOU is here to support. And that, if you were wondering, is why mindset is worth bothering with.
KEY TAKEAWAYS FOR BUSINESS OWNERS
✦ Mindset is not a soft concept. It is the internal operating system running every business decision you make, and it can be consciously redesigned.
✦ Identity mismatch, not strategy failure, is the most common reason brilliant business owners stay stuck at the same ceiling year after year. When your external results outpace your internal story, your nervous system quietly works to restore the old familiar.
✦ You don’t change identity by pushing harder. You change it by building deliberate, small, consistent proof that the new version of you is real. Behaviour follows identity. And results follow behaviour.
